Injector not flushing

Hey guy, I recently pulled injectors and finally got the parts after 2 weeks to replace the decoupling rings and teflon seals (genuine BMW). I have the kit and used them to seat the teflon seal and used the 3 sizing holes to make it flush. I tried installing them however it does not go flushly down into the injector hole (the little indent on the injector does not sit flush on the head), I believe the teflon seal isnt shrunk enough as when I use it the old injector is goes in smoothly, additionally when i use the tool on the old injector to shrink the teflon seal it just goes in like butter, absolutely zero resistance. Would this be the case or is there another issue?

Not sure which car you have but last time I looked for an N52 engine the cost of replacing the injectors was so much cheaper than expected like $37 for a remanufactured

It's n54 so they aren't cheap, I got 3 new index 12s and 3 I'm replacing from original however they just aren't going in

nah not really, i ended up just hammering them in and they compressed themselves in
